2️⃣ More predictable delivery
3️⃣ Healthier stakeholder conversations (risk is explicit, not hidden)

Key insight:
Work analysis != estimation.
Understanding the work is useful, but turning guesses into deadlines is not.

Instead of trying to "estimate better" they switched from deterministic thinking ("it will be done on date X") to probabilistic forecasting:
1️⃣ use historical throughput
2️⃣ run Monte Carlo simulations

In their data, time in review was ~2x coding time and nobody estimated it.

Why?
Because we estimate hands-on coding and ignore:
1️⃣ review time
2️⃣ waiting on other teams
3️⃣ blocked work
4️⃣ uncovered tech debt in the system

They plotted story point estimates x actual cycle time across teams.
Result: no correlation. Ones took longer than eights. Threes took 30 days. Didn’t matter.

You plan the ideal ETA.
Then reality happens: traffic, breakdowns, wrong route, ...
